Know before you decide.

I help boards, owners, CFOs and commercial directors of companies with broad portfolios, multiple sales channels and complex discount systems — mainly in FMCG, retail and distribution — find out how much of the list price really reaches the invoice, and make pricing and financial decisions on reconciled numbers.

For more than 20 years I was accountable for such decisions from inside the business: at Unilever, Makro, Flora Food Group (formerly Upfield) and Super-Pharm — as controller, regional CFO and board member.

20+ years in finance
Unilever, Makro Cash & Carry (Metro), Flora Food Group (formerly Upfield, a KKR portfolio company), Super-Pharm. From analyst to CFO and board member.
Scale of responsibility
Regional CFO accountable for the P&L and cash of a business with revenue above EUR 400m across several European countries.
Specialisation
Pricing and revenue growth management (RGM), commercial finance, controlling, finance function transformation.
Advisory since 2026
Way2Great Advisory: pricing and finance projects for boards and owners. The companies above are my former employers, not clients.
Areas of work

Four areas. I start with pricing and margin.

That is where it shows fastest whether a company earns on what it sells. Controlling, board support and market analysis complement it when the decision requires. Every project ends with a model, a recommendation and an implementation plan — not a diagnosis alone. Work usually opens with a price and margin realisation diagnostic: a free introductory call, then a paid diagnostic scoped after a look at a data sample.

01

Pricing and margin

How much of the list price reaches the invoice — and how to make it more.

  • Price and margin realisation diagnostic · the entry engagement
  • Price list architecture · rules for the price structure
  • Position versus competitors · positioning per category
  • Discount policy · rules for discounting
  • Promotion ROI and management · which promotions earn, which do not
  • Trade terms and negotiations · contract review, numbers for the table
  • Decision scenarios · options with named trade-offs
  • Implementation and control · rules, accountabilities, monthly review

02

Controlling and reporting

Finance that keeps pace with the business and shows one consistent picture every month.

  • Finance function diagnostic · assessment and change plan
  • Management P&L · one P&L reconciled to the books
  • Budget and forecasts · planning rhythm and clear accountabilities
  • Tools and automation · less manual work, one data source
  • Team organisation · operating model for finance
03

Board and owners

An independent CFO voice on decisions that cannot be undone.

  • Investment appraisal · independent opinion before the decision
  • Board and shareholder materials · a pack consistent with the financial reports
  • Strategic decisions · recommendation with trade-offs shown
  • CFO on demand · fractional or interim CFO — continuity of the finance function
  • Support for the CFO · a second voice, without loading the team
  • Supervisory boards · independent board or audit committee member
04

Market and competition

What the market is worth, how competitors price and where the room to grow is.

  • Market size and dynamics · a market model
  • Competitor price comparison · verified price base and conclusions
  • Shelf price monitoring · regular, at an agreed rhythm
  • Position against the industry · positioning map
  • Preparation for talks · brief and Q&A for the meeting

About

Tomasz Mietiułka

International CFO and board member with 20+ years across FMCG, retail and wholesale in Central and Eastern Europe. Six years in a KKR portfolio company, with full P&L and cash-flow ownership of a EUR 400m+ multi-country cluster and a track record in revenue growth management (RGM), refinancing and value creation.

Most recently CFO and board member of Super-Pharm Poland (PLN 1.4bn revenue, 20+ legal entities), leading cost and liquidity stabilisation and a complex structural separation. Experienced on both sides of a carve-out: built the finance function of a business spun out of Unilever, then separated a business as seller.

At Way2Great Advisory he runs projects personally: does the analysis, builds the model and presents the conclusions to the board himself. Open to supervisory board and audit committee roles.
